The eAuction Conundrum - Pactum

Written by Marshall Mathias | Dec 19, 2025

Why eAuctions never reached their potential – and how Agentic AI is quietly changing the game

I come across eAuctions in almost every conversation I have with procurement teams.

They’ve been around for decades. The concept is proven: create competitive tension, drive prices down, get quick savings. On paper, it’s a no-brainer. But in reality? Most procurement teams either underuse them – or avoid them altogether.

So I asked myself  – why? And I kept coming back to four consistent blockers:

The BEFORE

  • They’re hard to coordinate. Getting multiple suppliers online at the same time for a live, timed event is messy and time-consuming – especially for busy teams juggling multiple projects.
  • They focus only on price. The rigid format of an eAuction leaves no room for creativity – ignoring value levers like payment terms, rebates, or better service levels.
  • They feel adversarial. For suppliers, eAuctions can feel like a stick rather than a carrot. The pressure to “race to the bottom” can damage long-term relationships.
  • They still need human effort. Even with the tech, procurement teams still need to prep, monitor, follow up, and finalize awards. With limited resources, most mid-tier and tail-spend events get skipped.

So I started thinking – what if we could flip these four blockers? And then go one step better, by adding a layer of Agentic AI.

The AFTER

  • Asynchronous Negotiation: No need to align schedules or herd suppliers into live sessions. AI agents engage suppliers individually – on their own time – with a clear expiry and structured negotiation logic.
  • Creative, Multi-Lever Deals: These agents don’t just haggle – they optimize. They can negotiate on price, sure, but also payment terms, delivery times, volume incentives, and more – generating real value for both sides.
  • Supplier-Friendly, Not Combative: Instead of squeezing margins, we can offer carrots – like early payment or preferred status. This turns negotiation into collaboration, not confrontation.
  • Zero Manual Effort: Procurement doesn’t need to do a thing. Once the sourcing event ends, the AI takes over – automatically negotiating outcomes that would otherwise fall through the cracks. That means more coverage across more categories, unlocking value that would otherwise be ignored.

Want proof?

One of our clients, a global OEM auto manufacturer, now uses Pactum to handle all tactical sourcing events above $25K – spend that used to fly under the radar due to resource constraints.

In their very first post-sourcing negotiation, they had three bids for a paint protection chemical: $82K, $84K, and $92K. Normally, they’d just award to the lowest bidder or try to negotiate a bit. But with Pactum, all three suppliers were re-engaged – this time, asynchronously and with added incentives.

The result? The second bidder dropped from $84K to $70K – delivering an immediate $12K savings. No human involvement. No meetings. Just value, delivered.

That’s the future of eAuctions – not just reimagined, but upgraded.

Fully automated. Flexible. Intelligent.

Not everything old needs to be thrown away. Some tools just need the right upgrade to finally deliver on their promise.

That upgrade? Agentic AI with Pactum

What to do next?

If this resonates, let’s explore what’s possible.

We’ll review your sourcing data to identify missed savings – pinpointing where agent-led post-sourcing negotiations could have unlocked better pricing, terms, or overall value.

Then we’ll go one step further: recreating one of your past sourcing events using Pactum agents, so you can see exactly how autonomous negotiation plays out – no scheduling, no manual back-and-forth, just value delivered.

It’s a low-lift way to see the difference Agentic AI can make.

Ready when you are.
